90 days not a year

Why Do You Set Goals Every Year and Never Hit Them?

September 04, 2026•6 min read

Why do I set goals every year and never hit them? For most of the Realtors and small business owners I coach, the answer is not effort and it is not skill. It is the runway. A year is long enough to push things off, chase a shiny object, and still believe you will get back to it. 90-day goal setting fixes that. It shortens the horizon, forces you to pick the one action that moves the needle, and shows you quickly whether the systems underneath your business are actually working. I learned this the slow way, so let me save you a few years.

What happens when goals are just a checkbox?

For a long time I set goals because my office required it. There was a mandated sheet, I filled it out, and I moved on. I respected the process enough to complete it, but I never inherited those goals. They were never internalized. They were a box I checked.

If that sounds familiar, it is worth naming, because a goal you have not internalized is not really a goal. It is paperwork. And no planning system in the world fixes paperwork.

Does Think and Grow Rich still work?

Yes. When I joined the John Maxwell Team, Paul Martinelli and Roddy Galbraith taught Napoleon Hill’s Think and Grow Rich, and I still teach it to my coaching clients today. The chapter on desire alone is worth the book. I set a specific goal, internalized it, built momentum, and it worked.

But it was not always enough. A year felt like forever when I set the goal, and that gave me permission to drift. The urgency was not there. I could always get back to it later. The problem was not the philosophy. The problem was the length of the runway.

Why does a 90-day horizon work better than a year?

Then I found the 12 Week Year, and what I loved was simple: it cut the timeframe from a year to a quarter. In 12 weeks, missing one week means missing a lot. That is not the emergency feeling of everything being on fire, which is not helpful. It is urgency in the healthy sense. The system, the focus, and getting things done.

I built the 90-Day Breakthrough for myself and my clients out of that experience. It is not a copy of the 12 Week Year. It pulls proven pieces from the 12 Week Year, Atomic Habits, and Think and Grow Rich into one approach: be honest with yourself and set quarterly goals. Implementing it kept me laser focused. And when a day ended without me doing what I said I would do, I felt it. Not as self-criticism, but as honesty.

How do you pick a 90-day goal?

Ask one question: what is the one thing I can focus on for the next three months that will move the needle?

The goal can be, and probably should be, a monetary one. But the actions that get you there need to be precise. Am I making more phone calls? Attending more networking events? Holding more open houses? What am I doing more of to move the business forward? Identify that one action. That is the plan.

What should you measure when you miss?

You will miss sometimes. Say you committed to two open houses every weekend and only did one. Do not judge yourself. Ask the why questions. What got in the way? What needs to change?

And evaluate yourself only on what you control: the calls you make, the events you attend, the steps you take. Not conversions. Conversions matter, but they belong to a different conversation, which is “how do I improve the system so this gets better.” That is the part shorter horizons make unavoidable. With 90 days, you cannot hide from your systems. You find out fast whether they are good or not.

Why won’t motivation get you started?

Everyone wants to feel motivated before they move. Motivation will not get you off the starting block. A physical therapist friend of mine says it about the body: motion is lotion. You have to move to get the blood going and the joints working. It is the same in business. You cannot wait for motivation. Take the step. Build the thing. Sometimes you will build the system on the fly, and it will not be perfect, but you will get results, and you can improve it from there.

Can AI help you set better goals?

It can, if you use it as a thinking partner instead of an answer machine. Write a good prompt. Tell it what you like and what you do not, who your ideal client is, what the goal is, and who you are. Then let it ask you questions and walk through your steps with you. This is not one conversation; it is a conversation over time. What AI does best here is reveal whether you are clear. You are only going to be as good as your goals are clear. “I want to make more money next year” is not a goal. One dollar? Ten? A million? Vague goals produce vague results.

The leadership tip

Two things the 90-day system taught me that I want you to take with you.

First, a shorter timeframe creates results, and it is a revealer of how good your systems are or are not. Start planning in 90-day blocks.

Second, clarity is everything. Know exactly what you want, when you want it, how you will get it, and what you will sacrifice. Put it in writing. Say it out loud, often. That has not changed since Napoleon Hill wrote it, and it still holds inside any 90-day system.

And one more from Les Brown: most people do not fail because they aim too high and miss. They aim too low and hit. Do not set unreasonable goals. Set goals that make your toes tingle.

FAQ

Is a 90-day goal just a yearly goal divided by four? It can be, but that is not what it is designed for. A 90-day goal is the one thing you will focus on this quarter, with precise actions attached. If you divide an annual number by four without choosing the action, you keep the long runway and lose the focus.

What is the 90-Day Breakthrough? It is the framework I built for myself and my coaching clients, drawing on the 12 Week Year, Atomic Habits, and Think and Grow Rich. The core is honest quarterly goals, one needle-moving action, and evaluating yourself on what you control. A fuller program is in the works; the current version is linked below.

How do I use AI to plan my goals without it doing the thinking for me? Give it context: your likes, your dislikes, your ideal client, your goal, and who you are. Ask it to be a critical thinking partner and to walk through your steps with you over several conversations. If its questions expose gaps, that is the point. AI shows you whether you are clear; it does not decide for you.
